Why a Signature is Not Proof (and What You Actually Need to Close a Job)

A signature at the end of a job is relief, plain and simple. For the customer, it means the equipment's back up and running, the disruption's over, and everyone can get back to making money instead of dealing with a breakdown. For the technician, it means the issue's solved, the job's closed, and they're free to move on to the next call. Everyone's happy. Nobody wants to dilly-dally on the paperwork a second longer than they have to.
That signature is supposed to represent something bigger than the scribble itself—an entire process behind it. At least, that's the idea. But does it actually prove any of that? Did the technician follow every step of the SOP? Was every checklist item and inspection point completed, not just assumed? Is every part that got used on that job properly logged anywhere?
Nine times out of ten, nobody's asking those questions out loud. A technician wraps up a repair, hands a tablet to the customer (a site manager who's already halfway to her next meeting), and gets back a squiggle that barely counts as a signature. Job closed, everyone moves on. Back at the office, that signature gets filed away as proof the work happened, the invoice goes out. Out of sight, out of mind.
Until that commercial client looks at a $15,000 invoice and decides to challenge it—questioning the hours, the parts, whether half of it was even necessary. That's the moment those earlier questions stop being rhetorical. The signature on the tablet, the one treated as ironclad proof, turns out to be rather useless because it answers none of them.
In a real dispute, a signature by itself doesn't hold up, and a lot of service companies don't find that out until it's their $15,000 on the line.
Why do Most Payment Disputes Happen?
In my heart of hearts, I truly believe most disputes aren't born out of bad faith. They're often data problems disguised as business disagreements.
If you trace most subcontractor disputes back far enough, you’ll likely end up with the same handful of causes: work that was never formally confirmed in writing, or variation work that got approved verbally on-site but never actually documented anywhere. For example, a technician does extra work because the site manager asked for it on the spot—completely reasonable, happens every day. But if that request never gets turned into a shared, timestamped record, both sides end up arguing from their own separate memory of what was said. Neither side is lying. They're just working from two different, unverifiable versions of the same conversation.
How Much do Paperwork Failures Cost?
A 2018 industry study by PlanGrid (now part of Autodesk) and FMI Corporation found that time lost to non-optimal activities—fixing mistakes, hunting down missing project data, resolving conflicts—costs the US construction industry $177.5 billion a year in labor costs. The same study also found that rework caused specifically by miscommunication and poor project data costs the industry more than $31 billion annually on its own (PlanGrid/FMI, via Autodesk).
Separately, a 2026 research project focused specifically on specialty trade contractors found that when general contractors withhold or reduce change order payments, insufficient backup documentation is the second most common reason cited, behind only disputed pricing (ClearStory).
That same research found that 97% of specialty contractors sometimes start work before a change order is officially signed off, and 42% do it more than half the time—meaning the gap between "work performed" and "work documented" isn't a rare slip-up. In fact it's so common it might as well be "standard practice".
What Constitutes Proof of Work?
A signature answers one question: was someone there. It doesn't answer any of the questions that matter in a dispute: what broke, what was done about it, how long it took, or which parts got consumed doing it.
Real proof of service is built from several things working together: timestamped photos showing the before-and-after condition, a completed checklist tied to the specific work order, GPS data confirming where and when the work happened. A proper field service report ties all of that to a specific job, documenting exactly what broke, what was fixed, and the exact parts that were used. All that translates to concrete evidence, and not a vague summary pieced together two days later through sketchy recollection.
That last part matters most. Without detailed, real-time documentation, billing ends up relying on someone's memory of how a job went. And in a genuine dispute, memory loses to a customer holding a different version of events almost every time.
The Disconnect Between the Field and the Finance Team
When invoicing is disconnected from what was documented in the field, two things happen—predictably. Billing slows down, because someone has to chase details after the fact instead of pulling them straight from the job record. And disputes go up, because the invoice and the actual work performed were never tightly connected to begin with.
A thorough, signed report that lists labor and parts used means the invoice matches the work by default, not by someone reconstructing it later on. That alone is most of what separates a fast, clean collection from a lengthy, increasingly ugly argument.
Automating the Audit Trail
A great plumber or HVAC tech’s abilities are honed over a period of years, even decades, in the field, the result of various scenarios and factors. But I doubt one of them is their undying love for admin work. So, asking them to become part-time administrators on top of their actual job is, to put it bluntly, a losing strategy. None of this should fall on a technician's shoulders as extra paperwork.
The real fix is systemizing the workflow so the documentation builds itself as the job happens, rather than getting reconstructed afterward. A completion record generated directly from the work order data—pulling in the job details, the parts used, who worked on it and for how long, the photos, the notes—turns the signature from a standalone scribble into the last step of a record that was already accurate before anyone signed anything. The signature now becomes confirmation of proof that already existed.
